1. Define the work and the baseline

Choose one role, one team and a task that matters. Name the business owner, manager reviewer and administrator. Record how the process works today and where the handover becomes unclear.

Use a small set of baseline measures: time to sign-off, outstanding observations and time spent preparing an evidence report. Define the cohort and observation period. These are measures to collect, not promised Osmo outcomes.

2. Agree the requirement and the evidence

Bring representative learning material, role requirements and assessment criteria. Decide what preparation is needed, what a manager will observe and which prior experience may count.

Include IT and privacy stakeholders early. Confirm required integrations, data handling, permissions, content formats and migration scope in the evaluation agreement.

3. Test the complete journey

Assign preparation, complete the learner activities and record a manager observation. Test an unsuccessful attempt, follow-up practice and another review. Check that the evidence explains the resulting status.

Have each participant perform their part. Check whether a manager can locate outstanding reviews and whether an administrator can answer the agreed reporting question.

4. Compare the result and decide

Use the same measurement definitions as the baseline. Record missing data and other process changes that may explain a difference. A change after a pilot does not by itself establish causation.

Document what worked, what remains unresolved and the next owner. Expand only when the learner, manager and administrator workflows meet the acceptance criteria. Confirm commercial terms and support responsibilities before rollout.

One representative role, a small set of approved source material, an example training record, the manager who will review evidence and the report your team needs to produce.
